werken in zelfsturende teams"},{"acf_fc_layout":"layout\/row","items":[{"acf_fc_layout":"wysiwyg","wysiwyg":"<p>2016 \u2013 Finext is een netwerkorganisatie van ruim 150 consultants die diensten verlenen aan bedrijven en instellingen met kennis van branches, thema\u2019s en technologie\u00ebn.<\/p>\n<p>In 1999 is Finext ontstaan binnen The Vision Web (IT-bedrijf) en vervolgens met The Vision Web ingelijfd door Ordina. Daaruit hebben 70 medewerkers Finext losgekocht. Want het bedrijf had zich vooral ontwikkeld in de financi\u00eble consultancy, meer dan in de IT.<\/p>\n<p>Finext heeft onze aandacht al vanaf het begin van deze Kennisbank in 2006, zie hieronder de referenties. In 2016 deed Jos Beeuwkes een nieuwe casestudy naar dit bedrijf. Daarvan is het onderstaande een samenvatting. De hele casestudy is ook als bijlage opgenomen.<\/p>\n<p>De sociale innovatie<\/p>\n<p>Finext is eigendom van een groot aantal van de eigen medewerkers. Medewerkers van Finext kunnen ervoor kiezen om aandeelhouder te worden of in loondienst bij Finext te werken. Zij werken in aparte niches (BV\u2019s) in zelfsturende teams. De teams besluiten zelf over het hele proces van productontwikkeling en sales tot en met administratie en zij voeren de besluiten zelf uit en evalueren het resultaat. Zij zijn budget- en omzetverantwoordelijk en hebben de salaris-, opleidings- en andere kosten grotendeels in eigen hand. De BV\u2019s dragen 25% van hun omzet of een minimum bedrag, af aan Finext. De teams nemen zelf nieuwe mensen aan, bepalen ieders salaris en adviseren elkaar over (professionele) ontwikkeling. Alle acties en gegevens zijn transparant, van agenda\u2019s tot en met salarissen. Elk team heeft een (roulerende) trekker die de teamvergaderingen voorzit, met trekkers van andere teams overlegt en kennisdeling tussen de teams bevordert. De teams kunnen elkaar ondersteunen bij (financi\u00eble) problemen.<\/p>\n<p>Over idee\u00ebn van medewerkers wordt in het team besloten en ze worden al of niet, binnen dat team uitgewerkt. Als een idee van belang is voor Finext als geheel wordt het ingebracht in een \u2018qwinc-netwerk\u2019 en eventueel uitgewerkt door een projectteam.<\/p>\n<p>Aanleiding<\/p>\n<p>Finext is vrij snel na haar ontstaan begonnen met zelfsturende teams. Zij pasten toe wat zij hun cli\u00ebnten adviseerden: maak de organisatie platter, vereenvoudig de processen en beperk bureaucratie om effici\u00ebnter te werken.<\/p>\n<p>Aanpak<\/p>\n<p>Na de afsplitsing van Ordina is Finext gaan kijken naar de eigen organisatiestructuur en bedrijfsvoering. Per expertise, branche en thema zijn de werkzaamheden geanalyseerd en vervolgens zijn acht niches gevormd op thema\u2019s. Deze niches zijn nu losse BV\u2019s die samen de holding Finext vormen. Binnen de BV\u2019s functioneren zelfsturende teams van 6 tot maximaal 12 personen.<\/p>\n<p>Resultaten<\/p>\n<p>De financi\u00eble resultaten van Finext liggen aanzienlijk hoger dan de benchmark. Team-verantwoordelijkheid voor de resultaten bevordert dat de teams de lat steeds hoger leggen. Het ziekteverzuim is laag met 1,3%. De medewerkers ervaren veel meer plezier en uitdaging in het werk dan medewerkers bij meer hi\u00ebrarchische organisaties en worden getriggerd om het maximale uit zichzelf te halen.<\/p>\n<p>&nbsp;<\/p>\n<p>Lessons learned<\/p>\n<p>In het geven van feedback kunnen alle teams nog wel verbeteren en van elkaar leren.\u00a0<strong>\u00a0<\/strong><\/p>\n<p>&nbsp;<\/p>\n<p>Referenties<\/p>\n<p>Beeuwkes, Jos. <em>\u2018Finext.
